Power-fuel-your-Team-for-Success-Frode-HeimenEveryone imagines leading the dream team but few of us get to lead such a team unless we build the team from scratch.  A team that has never played together will never play up to its potential in any sport—or business.  So how do we make the magic happen?

In this blog post, I will demonstrate a few things that work and how they can be implemented immediately out of the toolbox.

  1. Eliminate the “you versus them” mentality.
    You are an equal part of the team. Your role must be to get the best out of the team, so make sure to always use “we” in any form of communication.
  2. Don’t underestimate the power of positive attitude.
    Teach the dramatic effects of a positive attitude and the impact of negativity. Model how each individual team member must consider the entire team. Each team member needs to contribute to the team’s success. If all play by this rule, the entire team will meet their goals and take care of each other as well.
  3. Encourage freedom to improve.
    If team members have ideas for improvement, create a space to test them out. Your job as a team leader is to eliminate obstacles to include company policies that prevent your team from meeting goals and achieving success.
  4. Focus on what matters.
    Learn the 80/20 rule and teach your team the concept. Find the 20% of errors that cause 80% of the trouble. Make sure the team knows how to prioritize and why.
  5. Buy some books!
    Create a small library of books relevant for your trade. Carefully select 2 or 3 copies of 15-20 trade books and keep expanding. Knowledge is never out of fashion. A growing library will improve understanding and creativity. Never stop learning and expanding your fund of knowledge unless you want your competition to drive by you while you’re in the pit stop!
  6. What matters to the company?
    Teach your team what’s considered important to you and your company and WHY—always remember the why. Your team will accept a change in task that now takes them 5 minutes longer to accomplish if they understand how it will save 10 minutes elsewhere in the company.
  7. Don’t keep secrets!
    Share your numbers! Let the team know how the company is doing. Whatever you make visible will improve. Try setting up two call centers, one with a queue-monitor and one without. Your team hates bad numbers just as much as you do.
  8. Don’t forget to include surprises and celebrations!
    Arrange a surprise lunch or show up with ice cream on a warm day. Run around in a batman costume just for the fun of it. Hide the bonus payout in an envelope taped underneath the desk. Of course, you can’t do this every day, but you can do it to show you care.
  9. Schedule no-agenda meetings.
    Give your team opportunities to voice their frustrations with the system or discuss new ideas. As a team leader, your job is to stay silent and LISTEN!
  10.  Welcome new members.
    This is a good time for cake and flowers. Most companies recognize employees with flowers when they leave. Well, it is much nicer to show gratitude when people arrive. Make sure that each team member also schedules a “one-on-one” meeting with you to get to know you as the team leader. Encourage present team members to be a vital part of training new team members.
  11. Teach the team about motivation.
    Learn how motivation works and empower your team with the tools to motivate each other.
  12. Thank their spouse/partner.
    If you have a team member who leaves their loved ones at home often because of late hours—here is a killer tip. Write a thank-you note to the one left at home thanking them for their patience. Explain to them how much you appreciate their sacrifice and/or flexibility. If you can’t be honest about it, skip it. But if you choose to write a thank-you note, don’t overdo it. Handwritten addressed notes should be directed to the spouse/partner and not your team member. How about a bonus gift or check to them?
  13. Winners are welcome!
    Be confident! If your team members are the best, tell them! Strive to be the best by hiring the best! Hire people with a positive attitude who pursue excellence.
  14. Help your team members build their careers!
    If members of your team dream of promotions, help them get it. If you contribute to others’ success, they will respect you. People will want to work on your team as you not only develop talent, but because you’re deeply committed to building their personal careers.

You might be surprised to learn what really motivates high performance in people.

Knowledge and relationships are two key words to always remember. Build relationships and a thirst for knowledge, and you will create teams that outperform their competition over and over again.

Remember this is not an overnight delivery.  Building a team takes time.  Turning results around is not magic and it’s not impossible. Engaged employees outperform the average employee by far.  Remember to make sure your team is the engaged one.

Desire Team Failure? Don’t Read This – It’s a Secret…

Team-Leadership-Teamwork-Team-LeadersIf we could amass the volumes of information written about team leadership, teamwork, leading teams, participating in teams,  we could probably fill a stadium full of paper. In my early years I honestly did not pay much attention to the dynamics that exist within teams. While the intricacies of making a successful team can compare in some ways to making an organization successful, they are two different beasts that usually require different leadership skill sets and behaviors. Try leading a team the same way as an organization and one is bound to experience a whole subset of unexpected problems.

When it comes to the dynamics of teams, I have two favorite books, one of which is the Secret of Teams by Mark Miller. The Secret of Teams is a delightful story of a struggling organization that finds that developing high performance teams is the burning imperative for fixing the company. In the story, the team responsible for figuring out how to fix the team problems, goes out and interviews experts in military, sports, healthcare, and other areas. Through these interviews they start formulating a framework to building a high performance team in their organization.

On top of this framework is an umbrella of leadership. It doesn’t matter how good team members are or what skills they bring to the table; if a team leader does a poor job leading, the results will be mediocre. Under this umbrella of leadership lie 3 vital ingredients to make a high performance team: Talent, Skills, and Community. They seem like 3 simple enough principles, but I was surprised by a few aspects of how these principles were described in the Secret of Teams.

Talent in High Performance Teams

A team leader needs to identify the talent needs of the team, both in the present AND the future. Understanding the talent needs and always being on the lookout for talent is important to create results.  It is important to not just look outside the organization for new talent, i.e. recruiting, but also trying to understand the talents of the existing team members, even those that might not be well-known or might not seem like they apply. Mark also teaches that in regard to talent development, a team leader should never compromise on character, competency, or chemistry.

Skills in High Performance Teams

Similar to talent, a team leader needs to identify the skills needed for success, and understand any gaps that exist within individuals or the team as a whole. Learning should be a huge part of the culture of a team as they strive to learn new skills and close the skill gaps that exist. Team leaders should provide resources to help close skill gaps and help increase the chance of success for the team and each individual.

Community in High Performance Teams

I have personally seen the positive effects of community in teams, as well as the negative effects when it is missing. I was pleasantly surprised to see Mark include this as a critical ingredient of high-performance teams. This ingredient should be considered just as important as the other two ingredients.  Team leaders need to foster transparency and vulnerability. They need to ensure that the teams invests appropriate time on community– building activities and always look for ways to help the team “do life” together.

Got Leadership Challenges…Add Starvation, Dismal Odds of Success, & The Possibility of Death!

Shackleton LeadershipWriting this article makes me feel hugely and morbidly inadequate. This is a story of a leader that dealt with horrible odds of success, starvation, internal quarreling, physical and mental weakness of massive proportions, and the possibility of death for him and his team …every day for months and months. You may have guessed what this story is about, but I suspect, like I, that you had never really considered the leadership lessons from this amazing epic adventure. I have been involved in turn-around situations, but this is the ultimate turn-around. (If you are a skimmer, read the last paragraph).

The story is that of Sir Earnest Shackleton and his attempt at leading the first overland crossing of Antarctica. I have known and read about the expedition many times, but it wasn’t until recently that I truly came to respect and understand Shackleton’s profound leadership abilities and how closely the lessons of that expedition tie into modern day business situations.

This awareness came while reading the recently released second edition of Leading at The Edge: Leadership Lessons from the Extraordinary Saga of Shackleton’s Antarctic ExpeditionLeadership by Dennis N. T. Perkins.

I read a lot of great books, but this one really taught me and made me think about my life and leadership. In this remarkable book, Perkins explains ten strategies to being a world class leader. He brilliantly does this through the literary illustration of the story of the expedition, mixed with modern day examples of companies and leaders that exemplified these strategies, and wonderful summaries to bring it all together. It is so nice to read a book that is not just inspirational, but properly designed and formatted to instill in you the strategy that the author is explaining.

These ten strategies will give you an idea of what Shackleton and his team went through and the leadership lessons that can be gleaned from that experience.

1. Vision and Quick Victories:Never lose sight of the ultimate goal, and focus energy on short-term objectives.
2. Symbolism and Personal Example: Set a personal example with visible, memorable symbols and behaviors.
3. Optimism and Reality: Instill optimism and self-confidence, but stay grounded in reality.
4. Stamina: Take care of yourself: Maintain your stamina and let go of guilt.
5. The Team Message: Reinforce the team message constantly: “We are one—we live or die together.”
6. Core Team Values: Minimize status differences and insist on courtesy and mutual respect.
7. Conflict: Master conflict—deal with anger in small doses, engage dissidents, and avoid needless power struggles.
8. Lighten Up! Find something to celebrate and something to laugh about.
9. Risk: Be willing to take the Big Risk.
10. Tenacious Creativity: Never give up—there’s always another move.

Perkins goes in depth into each of these strategies and I feel I should mention that there was not a single chapter that did not leave me in awe and feeling like I had been taught some important truths. The story of Shackleton and his team is enormously inspiring. Sir Edmund Hillary once stated of Shackleton, “For scientific discovery give me Scott; for speed and efficiency of travel give me Amundsen; but when disaster strikes and all hope is gone, get down on your knees and pray for Shackleton.”

There is not enough space in this post to adequately go into depth into the lessons of the book, and I feel doing so would be a disservice to Perkins. But for those that know the quantity of books I read, let me sum up the value I place on this book by stating that it will sit in my bookshelf as one of the top ten books that I want my child to read when he is old enough. The lessons are not just about leadership, but about life, persistence, tenacity, overcoming trials, and extraordinary resilience. This is definitely high on my favorite leadership titles as well.

Really Useful Things Leaders Can Do In A Recession

Leadership - RecessionA Brit, Jenson Button, recently won the first Formula 1 motor race of the 2012 season. You might not know too much about Formula 1, but those of you who follow Nascar will get the picture. These super fast and highly complex cars are designed and tuned to perfection by a dedicated team of experts. The drivers are trained and highly skilled. Any mistake, any imperfection can lead to disaster. Yet despite the complexity and despite the critical importance of getting it right, Button did not drive around the track in Melbourne pulling a team of engineers behind him in a trailer! The hard work had been done in advance, when things were quieter, when the pressure was reduced and when there was time for careful thought and analysis.

As Leaders, whether in business, in not-for-profits, or in public service; we are constantly looking for that key competitive advantage, that unique something that will set us apart from the competition and will result in us making it to the chequered flag before everyone else. We’re also consistently challenged by the tension between investing time and energy for the future whilst still delivering today.

Global recession is pretty challenging for most of us, but as we start to see early signs of recovery we have an opportunity: Race day is coming closer!

Now’s the time to get that engine tuned, to get some re-design so that we can make the best use of our aerodynamics when the race starts. Now’s the time to make sure that every member of the team has the chance to deliver peak performance.

People

No improvement journey can be successful if there’s no focus on people so people have to be the starting point!

When times are hard, our natural human inclination is to revert to survival mode. Creativity can become stifled, and anxiety can lead to team members becoming competitors or even enemies. But no one ever united around a vacuum! What a great time to share a positive vision of the future and to support team members to develop a better understanding of themselves and each other. Leading a vision is crucial, – and thinking around some key team-building, team-working, and team-development tools offers a road-map. In most organizations, it’s not the skill set that causes problems, it’s the attitudes, the commitment and the ability to collaborate with trust and creativity.

Process

Jenson Buttons Formula 1 Pit Team can change a wheel in about five seconds. – Actually, they can change four wheels in about five seconds!  Whether we’re delivering products or services, we can’t disregard key processes. Process review is pretty challenging when we’re at 105% of capacity and if things go well, that’s where we’re going to be in the near future. 65% of capacity doesn’t feel great but it can provide the margin that’s needed.  Those managers and leaders who maintain a focus on their processes will know: if you’ve been running with the same process for 18 months or so, the chances are that there are some valuable gains to be made!

Product

Over the last few months, I’ve worked with a manufacturer of office storage solutions that has realized that their existing machinery is ideally suited to make a whole range of other products for a completely different market; and with a service provider who has recognized that its excellent process for supporting people with learning difficulties, can offer a competitive edge in the care of elders. Now’s the time to talk. Talk with clients and customers, talk with the production guys and the R&D guys, talk with colleagues, neighbors and suppliers. What does the market want from our existing products and services? Where is the brave new world? What are we really great at and how else could we use that expertise? Innovation sometimes comes in a flash of inspiration. But usually it comes from hard work and collaborative exploration.

Lessons on Leadership and Life from a Football Match

I’m a big football fan, season ticket holder at Cardiff City, my local team in the UK.   We’re a good side, among the best in England’s second tier league.  3 weeks ago we played a national cup final, at Wembley Stadium, against Liverpool Football Club, arguably the most famous team in the world.  They’re pretty close to the top of the Premier League, which we’re battling to get into.  Their team on the day cost £450m, the most expensive player £35m.  Our full team, including seven substitutes, was pieced together for £4 million.

You could have made a lot of money with a winning bet on Cardiff. Every pundit agreed – if Liverpool turned up anywhere near their best, we had virtually no chance.  The game was watched live by 90,000 passionate supporters and broadcasted live across the world.  It was set to be a valediction for Liverpool.

They duly won, we lost.  So why did it mean so much to me that I’ve chosen to tell the blogosphere about it?

A result is just a measure – it doesn’t tell you anything about the game.  And in the game, there were many lessons for life and for anyone, like me, who studies and promotes leadership. As I trudged 4 miles back to my car and spent the next 4 hours driving home on the same road as most of the 35,000 defeated fans, I had plenty of time to reflect on the day.  And what started as a journey into depression ended up as a triumph of inspiration that I thought might be worthy of sharing.

Lesson 1 – When you win, do it with class

The match was lost in the most dramatic, heartbreaking way possible.  After full time and extra time finished all square, there was a penalty shoot-out and we lost 3-2. When we missed the critical penalty, in the pandemonium of victory celebrations, 3 of the Liverpool players went straight to our side to commiserate the guy who missed and congratulate the entire Cardiff team on the way they played the game.  Classy winners who stayed humble in the hubris of victory, they recognized how fine the line is between winning and losing

Lesson 2 – You can lose, and still win

Every single Cardiff player gave his last drop for the shirt. In the last 10 minutes of extra time, when many of them were going down with cramps, they somehow found the strength and belief to equalize with two minutes to go.   They must have been completely dispirited to lose having given so much and been so close.  But their manager talked to the world about losing with dignity, giving credit to the winners, and learning lessons to draw from in their next battle.  And with these words he re-framed losing into something much more meaningful which resonated with millions across the world who could reflect on their own battles.

Lesson 3 – The team is the most powerful vehicle that we have as human beings

Last year we had a team with a few stars who were capable of great things, but when the chips were down, they put themselves first.  This year, under a new manager, we have a team with no acknowledged stars, but whose spirit and willingness to fight for their colleagues means that they regularly exceed the sum of their parts.  And very quickly, the fans spotted the difference and became an even more passionate ‘twelfth man’.  The ‘one for all’ attitude they can see on the pitch transmits itself far beyond the white lines to inspire greater support for the cause they can see the players so obviously believing in.

Lesson 4 – We all need role models

Our new manager has quickly, by example, fashioned a group in his image through what he demands of and rewards in others.  When asked about how he would console the poor guy who missed the critical penalty, he replied that the team was more important than individuals and they would all take care of that.  You can see the way he behaves transmitting itself to his players.  And you can see examples of his leadership values all over the pitch.  This year we have leaders throughout the team – people who take responsibility not just for what they do, but for challenging each other to dig deeper.  Resilience is so much easier if you know others will give you all they have, while demanding everything you have got. And a leader has to somehow convey values that are demonstrated especially when he has no immediate control.

Lesson 5 – Moments of small, quiet heroism happen all the time

From the defender who literally put his body on the line in front of a certain goal, to the cramping midfielder who played the last 15 minutes on one leg, there were moments of heroism all over the pitch.  Each one seemed to inspire another – acts of courage were contagious and the more one player gave for the team, the more the team as a whole responded. It struck me that I should register these moments more often in other areas of my life and let people know that I have noticed.

Lesson 6 – It won’t take the recession to end to give people back their pride

Wales had 3 big sporting moments that weekend.  Our rugby team won an acclaimed prize by beating the national nemesis (England) away from home. Our champion boxer and Britain’s only world champion retained his title. And Cardiff City lost – with pride, courage and dignity.  Yet in many ways, theirs was to my mind the most inspirational achievement of all.  People where I live were walking slightly taller that morning after the game – somehow they found a common inspiration, even from those who don’t follow the team every week.  Glorious failure has ignited a common sense of civic pride, and when the hangovers cleared, productivity wilrose again.  How many opportunities do we have to engender that pride (in a smaller and less public way) every day?

Final lesson – Disaster, like triumph, is an opportunity if we chose to see it that way

The regular season has 11 games left, all against teams less endowed than Liverpool.  If Cardiff can harness the spirit generated at Wembley, promotion to the Premier League and untold riches can really be ours.  If the players believe in what they did, recreate the resilience formula and inspire generate even 80% of Wembley’s support from fans, they can truly achieve the ultimate goal.  The manager knows that and has already begun to refocus the team and the Cardiff public on the next game, using glorious failure as inspiration for eventual triumph.  Isn’t that just like life?

A legendary Liverpool manager voiced the quote below.  I realized yesterday that I’ve always undervalued it.  Today, as a leader and being in the business of inspiring leadership in others, it means more than ever.

Lessons of Execution & Leadership from Cotton Patch Cafe

LeadershipFor the past 3 months I have been consulting with a company in the city of Lubbock. Located among the flat landscape and cotton fields of West Texas, this small city is brimming in abundance with many things, but three in particular: banks, churches, and restaurants. Fortunately, as I have been traveling for extended periods of time there, I am thankful for the many restaurants. Anyone that travels for extended periods of time understands that eating out meal-after-meal can be a frustrating endeavor. Restaurants are one of the few places where the top-down effectiveness of the leadership of organizations can be experienced so intimately and instantly; and where you can win and lose a “client” in minutes.

I am never as picky about customer service or product quality as when I am at a restaurant. The product of a restaurant is the experience and the food. Restaurants that are successful & have successful leadership, continually strive to perfect these items at every level. It is quite easy to see through the restaurants that have poor leadership, as their lack of attention to innovation and quality is easily recognized. This is all about drilling down into the little things: butter that is not frozen when it comes out, food that is warm, friendly staff, drink always full, etc…

Among the many restaurants that I have eaten at, the one that I keep coming back to time after time during my stay in Lubbock is the Cotton Patch Cafe. (*Note: this article is NOT sponsored). The Cotton Patch cafe has 39 locations in only 2 states, but the lessons of innovation, execution and leadership, are valuable for businesses worldwide. While no restaurant is perfect all the time, this restaurant has exceeded all my expectations and given me a home away from home feeling.

Let me share with you what I have learned over the last couple months about leadership, perfection, innovation, and successful execution from my 2 to 4 visits a week to the Cotton Patch Cafe:

Setting the Tone

When you walk in the door one is instantly greeted by two smiling hostesses. I have never had to wait for a hostess to show up. I think many people in leadership positions overlook this fact of how much a smile and a good experience, right when you “walk in the door,” can set the tone for the rest of the experience. This is no different a lesson if you do not have a customer facing business.  Have you ever called a business and been met with an indifferent or rude person on the other end of the line? Or receieved a technician at your business that was just “doing their job?” A smile can do wonders, whether in person …or over the phone. The staff at Cotton Patch all take the time to remember my name, and ensure that my experience is good from the onset. The day I wrote this article, I had been to two restaurants before finally going to Cotton Patch. The service at both restaurants was horrible and I left each of them without eating. Looking back, neither of them met me with a smile at the door. So if you think this is not that important, think again.

Quality of People

I can only assume that the Cotton Patch leadership has a great training or orientation program, and/or even a great hiring process, because I have never had a bad experience with any individual there. In fact I will take that a step farther and say that I have never, not had, an exceptional experience with any individual there. I see new faces on different days and they still perform the same as others. There cannot be enough said to the lesson of: hire good people, train them well, and success will follow.

Teamwork & Silos

At most restaurants, the hostess is the person that greets people and escorts them to their table. The bartenders stay at the bar, the waiters and waitresses – take orders and serve, the clean-up crew cleans the tables. Well at Cotton Patch those position all exist as well, but their teamwork is amazing. Waiters and waitresses at most restaurants are especially territorial. Same goes for sales staff at businesses. They are protecting their tip, their “commission.” Yet at Cotton Patch, I have seen the hostesses cleaning-up tables to help the clean-up crew. I have had waiters and waitresses that were not my waiter or waitress at the time, go and get me a drink. I have had other waitresses come to my table to make sure things were OK.

There are no silos that I have been able to identify; they all work as a team. Many books have been written on teamwork and avoiding silos. Innovation & Consistency

One thing about restaurants that has always bothered me is if there is something on the menu, or the atmosphere that is not perfect, I have never understood why the restaurant leadership does not take the time to innovate and make it perfect.  Instead, many restaurants keep serving up the same poor quality food over and over or doing the same poor practice over and over. At Cotton Patch, the bread is always warm, butter is never frozen, the food is always good, and each menu item tastes just as good …each and every time. Over 2 months ago I had their pork chop meal. They were best pork chops I have ever had, and for over a month, I was actually afraid of getting it again because I was afraid that the “best” could only happen once, and I did not want to ruin the perfect memory I had. Well, I was wrong, it was awesome the second time too.

Leadership & Execution Perfection?

Those in leadership at all organizations need to take the time to perfect their processes, perfect their products, and provide consistent quality and service. Of course a business shouldn’t get stuck down in the details and avoid delivering; but it is important to always be innovating and trying to achieve perfection in all aspects of an organization’s operations, services, and products. In my opinion, Cotton Patch has done just that.

These lessons from Cotton Patch Cafe are important for all businesses. I use the term “perfection” loosely, as the best any business can do is to satisfy the highest number of people, most of the time. Of course… hmm… if Cotton Patch were to start serving sweet potato pie, well then, I would probably have to concede perfection…… 🙂
