Are You Brainwashed or Drinking Too Much Kool-Aid? Leadership Starts With You!

Brainwashing & Kool-aid Over the years I have belonged to various associations and groups. I been also been in many peer groups, hired consultants and coaches, used multitudes of products and vendors, and even worked for some crummy employers. The years of this have recently caused me much pondering. I keep wondering why a person would stay with certain employers, or industry associations, even vendors …to their own detriment?

I know of talented professionals that work for horrible organizations, yet they never leave ..they just suffer. I know individuals that are going in debt because they believe a certain industry association will “save” them. I also know employees that work at companies that suck the life out of them, yet they never leave.

I had to wonder, was this some sort of brainwashing? Not intentional (I hope), but psychology does play a part in sales tactics. As I dug deep and thought about past meetings, events, companies I have been with, and conversations with peers, I discovered a few things that consistently reappeared in the behaviors of these organizations. I do not profess to be a psychology expert, but I consulted with some professionals in that area, that have confirmed my thoughts.

1. Labeling – Labeling is very powerful technique. It can be used for good and can be used as manipulation. For example I have heard associations collecting money from their subscribers say, “we don’t allow whiners here,” or “we don’t accept lazy people.” They may even say, “This is not a get rich quick scheme, you will have to do a lot of work.” All these statements seem innocent, and may actually be true, but what they actually can do is create a false reality. The reality is that if you continue with this association that you must not be a whiner, you must not be lazy, and you are super smart, since you are not being fooled into buying a get rich quick scheme.

In doing some research on labeling I ran across this site, pertaining to religion, yet still applicable, “Labeling attempts to dehumanize persons so that dismissing them or their opinions is much easier. Choosing not to address someone individually who has doubted the toxic faith, the [individual] places a blanket negative label on all who would disagree…” Whether in an industry association or with a mediocre employer, be careful and watch for labeling techniques that put down “non-believers” and dehumanize your decision making abilities. When describing outsiders as “bad”, they may be tricking you into thinking that you are a “good performer,” therefore one continues drinking the kool-aid and writing a monthly check to that association; or punching in for work at that mediocre employer.

2. Exclusivity – “You are the best of the best.” “You are the top professionals in your industry.” “You are the cream of the crop.” I have heard business owners at association events and association leaders say these words. At one event I was at, I heard this coming from a business owner who’s gross revenue was under $500,000. There were about 250 other business owners in the audience that, for the most part, had businesses under $1 million. I did not see any of the CEO’s I am familiar with, that have $10 million, $40 million, $60 million, and $100 million companies in the exact same industry. So how could this group be the cream of the crop? Well because they are the ones writing a check and who drank the kool-aid for this association. They are self-validating and rationalizing their behavior because they do not want to accept that they may really be among a bunch of low-achievers and are wasting their money. Be careful of exclusivity creating a false reality that cannot be substantiated.

3. False Hope – “Our new goal is to be a $10 million organization in 3 years and no matter what, we will achieve it.” “I guarantee that you will triple your income in XX or you can have your money back.” Replace the goals or the amounts, edit the wording, and I am sure you have heard this at more than one employer, association, or even vendor. Another form of this, is seeing massive testimonials of inflated growth numbers. I was at an event that had these testimonials and as I looked at the pictures and names, I laughed because the majority were not even in the association any more, because they did not find value, and I knew they were struggling or were still a small company. I do like testimonials, I am a firm believer that you need them, but they should be current and relevant. Many testimonials or pep-talking managers, will use fanciful words and big promises to raise false hope, that is if you just stick around and work real hard, you will be a part of something special …and you will make lots of money. While it is possible to make a lot of money, especially with focused hard work, the road from where you are to that destination is never as easy as you think.

4. Ticklers – A tickler is something that provides just barely enough value, whether real or imagined, to keep you clocking in for work at that mediocre organization, or paying big sums of money to that industry association or vendor. Often that value add, is just a small thing to make you feel like you are now getting the value.  The truth was that with a little research and self-evaluation, the value really is probably not worth that much.

Most people need to fill that need – to belong to something. They worry that they are going to miss out on something. Don’t be a company that has to go in debt to pay money to a association providing false hope, at the detriment of your own company or its employees. Don’t sacrifice your personal success because the “CEO” of a long-time failing company suddenly has a vision, yet no way to achieve that vision.

Life is too short to waste. If you want to be a leader: practice personal leadership, set and achieve high goals, associate with successful people, execute religiously …and get to work. Leadership starts with you! Your success starts with you …and there are not many short-cuts in life.

Leadership is About Achieving Results (Which are Beyond the Ordinary!)

Leadership ResultsA few years ago I was lucky enough to be invited to a ‘dialogic’ conference held at a small conference venue in a Château in the south of France, near the beautiful St. Paul de Vence.  This was a select gathering of leaders drawn from business, the arts, religion and academia; fourteen diverse minds drawn from across the world.  Who could possibly turn down such an opportunity, even if it were just for the wine, fabulous surroundings and ‘bonhomie’?

A dialogic conference is, as the name suggests, where people talk, present, ask questions and discuss.  The topic for the conference was the mere small and insignificant question ‘What is Leadership’?  After three days of intense discussion and fascinating rumination the group came to the interesting conclusion that it was impossible to define leadership because the concept meant different things to each individual.

To say the least, this was a little disconcerting, since I had promised to return to my organisation with an inspirational insight into leadership and here was I about to proclaim that some of the finest minds in the field had declared that it was an undefinable concept!  Moreover, the discussions had been brilliant; inspirational, thoughtful and intellectually challenging, so the lack of an outcome seemed wasteful in the extreme.  On the return flight I decided there must be some learning to be taken from the event.  From my folder of extensive notes taken from days in cloistered reflection came the following conclusions:

  1. Leadership is about outcomes not behaviours.  Training leaders cannot be achieved by training behaviours or developing qualities; this has been tried and discredited.
  2. Developing leaders, I believe, is about helping them develop a set of skills (intra-personal skills and inter-personal skills), which:
    – Encourage collaboration
    – Encourage the generation and execution of ideas
    – Maximize the potential of people
    – Maximize their own potential (including an understanding of their own limiting beliefs)
  3.  Leadership is a system that enables an organisation to achieve results beyond the ordinary. The leaders are the catalysts that make this happen.
  4. Good managers are not necessarily going to be leaders. Leadership should not be confused with Headship.
  5. Leaders will have an unequivocal source of inspiration that underpins their actions and can be drawn upon by their people.
  6. Most importantly, Leaders have clarity of purpose that drives them to find ways of achieving results that are out of the ordinary.

Of course, that’s not the end of it; there are always new ideas, concepts and approaches which are added ‘into the pot’. I’m tempted to suggest these points are the basis for a much broader discussion.  Anybody fancy three days in the South of France?

Effective Leadership & Personal Success Through Scripting

Effective LeadershipAs leaders and managers we are often thrown into situations that require us to think on our feet and make quick off-the-cuff decision. Often times these moments require a decision that can be driven from a negative emotion. Decisions that are emotionally based, rather than logically based, often end in poorer results, and ineffective leadership (I know, not always). I thought of this idea of scripting, when I was thinking about my Personal Success Plan for 2012.  I was originally thinking of a health goal related to food intake, since I travel a lot. It is not always easy to make the best decisions when eating out. I thought about printing a small card and keeping it in my wallet with answers to food related decisions. Had I done it it would have looked something like this:

  • Corn Tortillas, Not Flour Tortillas
  • Grilled Chicken, Not Fried Chicken
  • Water, Not Soda
  • Brown Rice, Not White Rice
  • Wheat, Not White
  • Granola Bar, Not a Candy Bar
  • Dessert, NO!

The idea with this was that by reading this often, I would make a decision in my head logically, before I needed to make it emotionally. Later, when required to make the emotional decision; such when I was tired, stressed, and hungry, the decision would be made for me because I had already decided what I truly wanted and needed to eat.

Effective Leadership Through Scripting

With any type of training, you practice, practice, and practice, until the desired action and decisions are second nature. This technique is also common in conditioning a sales person to be able to counter resistance. So with that logic, I wondered how I could apply this concept to create effective leadership. Several days later, after a “situation”… I found myself sitting down and thinking, “What just happened?” Well, I had made an emotional decision, contrary to what I knew I should have done.

Since it was emotional, I knew I could have scripted the decision beforehand, then when I found myself in the heat of the moment, I would already know what to say. Here are some thoughts of scripting in leadership and management situations.

  • “I would like to think this over for a little bit,” instead of, “We need to have a meeting right now to discuss this.”
  • “I have some time at _____,” instead of, letting someone interrupt a project or task you are working on.
  • “Our low cash-flow and company policy do not permit us to give employee loans at this time, but if you like I can give you the contact information to a financial advisor,” instead of, “Well, I guess this time we could make an exception and loan you $500 for ________.”
  • “Our company policy does not allow me to give you a raise, but our performance based compensation plans will allow you to earn more money by ________________, let’s talk about how you can do that,” instead of, “No.”

Getting Started With Scripting Your Way To Effective Leadership

Schedule an hour now to think about the poor or emotional decisions that have compromised your effective leadership or management decisions. Write down what you should say and what you should not say for various scenarios that you find yourself in. Refer to that document occasionally, and add to it as needed. Later, subtract the decisions that become second nature, or in other words, that you master.

Breeding Enemies with Success + Humility in Leadership

It is said by some that there must be balance in all things.  Good versus Bad, Positive versus Negative, Light versus Dark.  I have come to ponder this recently.  I would like balance in life…like anyone. An 80 hour work week followed by 80 hours of fun and play would be awesome. Unfortunately the world does not work like that and I personally believe that balance is a myth for the most part.  (But that is another story)

In the last 6 months I have become increasingly aware of persons that were previously colleagues or friends, perform actions that undermine my success. This idea of balance came to mind and it has troubled me greatly. I recently spoke with a friend who is the CEO of a $65 million dollar company. I asked him if he had found this to be true.  He affirmed that it is has absolutely been true for him. We shared stories on the subject for a bit.  It was refreshing that I was not alone in this, but disheartening to think of the future. 

I have made lots of mistakes over the years and I know I will make more. Those mistakes have taught me great lessons.  Lessons that I believe have helped contribute to some of my success.  I do not claim to be a successful person.  I look at what I have done alongside so many other capable people and I feel quite small. So I wonder to myself, if the little success that has followed me can bring such an opposing force, what will the future bring?

I am not usually a fan of the lists of leadership qualities. You have all seen them.  “The XX Leadership Qualities Essential to Success”. Just input your favorite number and you will find a list on the Internet. I think they have their purpose, but there are successful leaders out there that run the whole gamut of good and bad on these lists. The one quality though I am not sure I have ever read in these lists for a successful leader is humility. Let me explain:

Having some humbleness in a leader would:

  • Prevent one from spreading false rumors
  • Prevent one from saying things that make them appear more powerful, such as supposedly being privy to something that others do not know
  • Help one to recognize the good in others
  • Help one to downplay the bad in others, because they know they have many weaknesses and made similar mistakes.
  • Prevent one from putting blame on others because they are no longer in the same circle of success
  • Prompt one to help others who have made similar mistakes you have
  • Prevent one from taking joy or benefiting in any way from another’s misfortune

Humbleness does not mean one is melancholy. Some of the definitions of humbleness include: being conscious of one’s failings, not being arrogant, being courteous, and being respectful.

The German philosopher Friedrich Nietzsche wrote, “You may have enemies whom you hate, but not enemies whom you despise. You must be proud of your enemy: then the success of your enemy shall be your success too.”

I hope that as leaders we can express some form of humbleness, not seek the misfortune of others and I hope that we can all make friends of our enemies.
